Faster processes, reduced inventory, satisfied customers

A 20% reduction in time between order and shipment, a 5% increase in on-time delivery, a 35% increase in finished-product inventory turnover in the alloy production process, and a 40% reduction in scrap from remelting: these are just some of the results achieved by the Vicenza-based company, supported by auxiell in its process transformation. This has yielded measurable benefits in terms of efficiency, on-time delivery, and production capacity, laying the groundwork for extending the improvement initiative to other strategic processes within the company.

Legor, an international leader in the science of precious metals for jewelry, fashion, and additive manufacturing, has chosen auxiell for a project aimed at fundamentally transforming its operational processes to make production more streamlined, responsive, and people-oriented, while consolidating its leadership in the alloys sector and supporting growth in the plating segment (electroplating treatments).

The collaboration stems from the need to address growing operational complexity and respond more quickly and reliably to the demands of a rapidly evolving market, focusing not on individual activities but on the entire value stream.

By overhauling the entire master alloy supply chain, introducing new production models, and digitizing workflows (through systems for in-plant production control and monitoring as well as corporate data analysis), Legor has achieved tangible improvements in terms of speed, efficiency, service, and quality. The results confirm a more robust organization capable of responding precisely to market needs, further strengthening customer confidence.

About Legor

Known as a pioneer in new technologies that transform metals into alloys, powders, and electroplating solutions of the highest quality, Legor has over 45 years of experience and operates primarily in the jewelry, luxury, fashion, and industrial sectors, offering materials and technologies designed to ensure precision, high performance, and impeccable aesthetics. Its operations—headquartered in Bressanvido (VI) with subsidiaries in Turkey, Thailand, the United Arab Emirates, France, China, Hong Kong, Mexico, and the United States—is founded on innovation, research, and sustainability, with a strong commitment to reducing waste, using recycled raw materials, and protecting people and the environment.

The Process Transformation Project

The project, strongly supported by the owners, involved the entire company, starting with top management, and began with an in-depth analysis of the entire process, focusing on a specific product family—the so-called “Master” alloys— a defined yet representative scope capable of generating benefits that could be extended to other processes.

The analysis revealed that behind a seemingly simple product lies a complex production process characterized by numerous technical, technological, and chemical-physical variables. Together with the Legor team, several areas for improvement were identified, such as the need to respond more quickly to orders, standardize the customer experience, improve integration between the lab and production, and better organize shipping-related information.

Through ongoing collaboration with the Legor team, service standards were redefined, workloads were balanced, visual management tools were introduced, cross-functional KPIs were developed, and digital systems were implemented to make the flow of information more fluid and transparent . Finally, the results were monitored to verify the sustainability of the improvements and consolidate the new operating procedures.

The culture of continuous improvement inherent in auxiell’s approach, as well as the best practices that emerged from the project, were also rolled out to overseas branches, extending the transformation efforts to other internal processes and broadening the initial scope of the collaboration.

Results Achieved

The initiative led to concrete and measurable results throughout the entire operational chain. The introduction of new models for responding to the market and the balancing of production activities made it possible to reduce the time between order receipt and shipment by 20%. Consequently, on-time delivery ratesincreased , showing a 5% improvement. Finished goods inventory turnover rose by 35%, indicating a leaner system better able to respond to demand. The digitization of processes has simplified the flow of information, reduced wait times, and increased operational transparency.

In addition to the quantitative benefits, the project has helped foster a culture of continuous improvement among staff, strengthening cross-functional collaboration and raising awareness of the value of the overall flow over the optimization of individual stages.

Overall, Legor has strengthened its ability to respond to the market, improved productivity, and created the conditions to extend the improvement process to other areas of the organization, opening up new opportunities for future development and confirming its commitment to continuing on the path of growth alongside auxiell as its key partner.

“Thanks to a structured, results-oriented approach,” adds Lorenzo Caniglia, Global Operations Director at Legor, “we’ve managed to make the production flow leaner and faster, prioritizing process continuity over the efficiency of individual machines. This decision has allowed us to reduce wait times and non-conformities, increase the system’s flexibility, and ensure operational continuity even in the face of unforeseen events. The resulting excess capacity has been reinvested to further improve lead times. Today, we are able to respond more promptly to market demands, strengthening our competitiveness and laying the groundwork for even more solid growth.”

“The value of this project lies in Legor’s ability to view improvement as a strategic lever rather than a one-off intervention— ” comments Riccardo Pavanato, CEO and Partner at auxiell. “The strong involvement of management and frontline staff has enabled us to build solid, replicable results, laying the groundwork for a growth trajectory that is now continuing across other key processes within the organization.”
